When a standard like IEC 60068 updates or a component becomes obsolete, the original design intent is often lost as personnel move on. This forces teams into:

• Costly, manual impact assessments.

• Redundant physical testing cycles.

• A “Technical Debt” loop where we rebuild what we already own.

A potential risk to manage here is ensuring that AI-generated layouts remain serviceable by human technicians in the field.

• Software: AI-first environments like Cursor or GitHub Copilot are now the standard for managing legacy refactoring. They don’t just write code; they act as the “connective tissue” between old logic and modern architectures.

Use Case 3: Enterprise Knowledge & Project Assistance

Beyond the drawing board, AI is now the interface for historical enterprise intelligence.

• Institutional Memory Search: LLMs now allow non-technical members to query decades of “dark data”—PDFs, call transcripts, and legacy logs. A possible hurdle is the initial data-cleaning phase, but once indexed, the outcome is a searchable asset that prevents “reinventing the wheel.”

• Prescriptive Project Intelligence: AI engines can provide Real-Time Project Health Scoring. By running “what-if” simulations, a manager might catch a missed milestone before it happens.

The Default Trap: Buying Headcount

Most organizations default to the path of least resistance: Time & Material (T&M), often dressed up as staff augmentation.

“I need 5 frontend developers and 2 embedded engineers for 6 months.”
“Send me the CVs. I’ll interview them. I’ll manage their daily work.”

This feels safe.

It is also a trap.

When you buy headcount, you buy effort.
When you buy outcomes, you buy value.

Taking the Fast Path requires a role change:

You stop acting like a manager of people
and start acting like an architect of value.

The Trap Explained: The “Extended Workbench”

The “Extended Workbench” model (staff augmentation) is fine for maintenance or bug fixing.

It is poison for innovation.

I’ve seen this play out countless times.

“But it’s obvious.”

In this model, the partner takes zero delivery risk.

You haven’t engaged a partner.
You’ve rented a slower, remote version of your own team.

The Alternative: Managed Outcomes + Core Team Model

The most successful R&D programs in my career followed a Managed Outcome model.

You don’t pay for hours.

This model only works if the engagement is structured correctly.

Successful programs separate the team into two layers:

• A stable Core Team

• A scalable Factory (Flex Team)

Think of it like this:

Pillar 1: The Core Team & Embedded Product Owner

You cannot manage a 50-person offshore team from a Zoom call in France or Germany.

Communication latency alone will kill you.

The structure that works is a Core Team, anchored by an Embedded Product Owner (PO) from the partner.

The Core Team acts as the knowledge repository:

• Stable over time

• Deep domain and system understanding

• Responsible for continuity as the wider team scales up and down

The Embedded PO (Onsite / Nearsite)

The partner provides a Product Owner who is physically present or operating in your primary time zone.

This person is not a coordinator.

They:

• Sit in strategic and technical discussions

• Have access to roadmap context and architectural intent

• Translate ambiguous business goals into actionable product requirements

• Act as the API between your organization and the offshore factory

This is where co-creation happens.

Cultural & Linguistic Alignment

The Core Team must share:

• Your working language

• Your engineering culture

• Your decision-making norms

This “cultural proximity” ensures the partner isn’t just executing tickets—but actively shaping solutions.

Why this works:
You get the high-touch collaboration of a local colleague, combined with the scale and cost-efficiency of a global team.

Pillar 2: Joint Accountability Governance

(Engineering-Led Open Innovation)

A simple question exposes most broken engagements:

Who is accountable for delivery—inside your organization?

In the old model, the answer is vague:

• “The internal PM owns it.”

• “The vendor delivers it.”

• “Engineering validates it.”

That ambiguity is exactly why projects drift.

In the Fast Path model, you treat Open Innovation like what it really is:

A distributed engineering organization.

That means governance cannot sit in procurement or on a single overwhelmed PM.
It requires a paired leadership system with clear interfaces.

The OI Leadership Triangle

Accountability is intentionally split across three axes: relationship, execution, and solution definition.

1) Internal Open Innovation (OI) Manager — Proxy People Manager

This role is the internal “GM” of the partnership.

They:

• Own relationship health, operating cadence, and escalation

• Remove organizational blockers and arbitrate priorities

• Ensure access to decisions, environments, and stakeholders

• Manage the integration as an organization—not a project plan

The OI Manager is responsible for the partner being productive—without turning them into staff augmentation.

2) Partner Delivery Manager — Execution Owner

This role owns delivery capacity and throughput:

• Staffing and delivery plans

• Velocity and quality execution

• Factory operations and scaling flex capacity

• Corrective actions when milestones slip

This person is not a status reporter.
They are the operational counterweight to the OI Manager.

3) Internal PO/Architect + Embedded Partner PO — Two-in-a-Box for Solution Definition

Separately from operational leadership, you establish a tight pair on the product and technical axis:

• Internal PO/Architect: strategic intent and technical guardrails

• Embedded Partner PO: co-creates requirements and translates intent into executable backlog

This is where co-ownership of the “What” becomes real—without losing internal direction.

How Accountability Works (No Hiding)

• The OI Manager and Partner Delivery Manager are jointly accountable for delivery health

• The Internal PO/Architect and Embedded PO are jointly accountable for solution definition quality

If the project is red, it’s not vendor vs internal.

Both names are on the slide—on both axes.

Without this model, escalation becomes theater.
With it, escalation becomes action.

The partner stops acting like a passenger—and starts acting like a co-pilot.

Pillar 3: The Currency of Trust — Definition of Done

Managed Outcomes reduce micromanagement.
They do not reduce control.

Control shifts from task supervision to quality gatekeeping.

Before the contract is signed, define a non-negotiable Definition of Done (DoD).

Weak DoD:

“Feature X is implemented.”

Strong DoD:

“Feature X is merged, passes agreed test coverage, meets performance and safety constraints, has zero critical static-analysis findings, and documentation is updated.”

The Definition of Done is not a Scrum artifact.
It is a commercial instrument.

When a milestone is delivered, the question is not:

“How many hours did you spend?”

It is:

“Does it pass the DoD?”

If yes, payment is released.
If no, the partner fixes it at their own cost.

That is how delivery risk is shared—and managed.

The Daily Reality: Agile in a Hybrid World

If this still feels theoretical, here’s how it looks on a Tuesday morning:

• Internal Team: architecture, strategy, system integration

• Partner Core Team / Embedded PO: sits with you, absorbs complexity, co-creates requirements

• Partner Factory: runs its own delivery cadence, managed internally

Do not drag the entire external team into your internal bureaucracy.

The golden rule of integration:

• Input: clear intent and evolving requirements via the Core Team

• Process: black box (trust the partner’s delivery engine)

• Output: rigid quality gates (DoD, automated tests)

The Architect’s Mindset

Moving from Staff Augmentation to Managed Outcomes is uncomfortable.

It feels like losing control.

You are no longer telling every engineer what to do every day.

That is the point.

As an R&D leader, your job is not to manage tasks.
It is to manage interfaces:

• Technical interfaces (architectures, APIs)

• Organizational interfaces (contracts, governance, incentives)

Architect the engagement correctly—using a Core Team that shares your culture, language, and accountability—and you won’t need to manage the people.

Stop renting time.
Start buying verified code.
Let the partner co-own delivery risk and solution definition.

That is how serious organizations scale innovation.

In corporate R&D, we spend an agonizing amount of time on the paperwork of partnership.

We debate the engagement models. We obsess over project planning and rigid deliverable definitions. We draft the Statement of Work (SOW) down to the last detail. We negotiate the rates with engineering service providers and define the IP boundaries.

When the contract is finally signed, we pat ourselves on the back, thinking we have successfully “deployed Open Innovation.”

We are wrong.

Signing the contract is only one part of the effort. The other part - the harder part - has nothing to do with the documents and everything to do with us.

I’m talking about Internal Mindset.

You can have the most detailed project plan in the world, but if your internal culture views the partners as “outsiders,” “competitors,” or “ticket-takers,” you are lighting money on fire.

The “Not Invented Here” Antibody

Innovation has an immune system. When we introduce external partners into a legacy R&D organization, the natural reaction of the internal team is often rejection. It’s not malicious; it’s human nature. It’s a mix of pride, protectionism, and a lack of trust.

This isn’t just my observation. It is the conclusion of the father of Open Innovation himself, Henry Chesbrough.

In his foundational 2003 MIT Sloan article, The Era of Open Innovation, Chesbrough declared the death of the “Closed Innovation” model—the old belief that “successful innovation requires control” and that “the smartest people in our field work for us.”

Most of us got that memo. We started signing partners.

But in his 2023 follow-up, Twenty Years of Open Innovation, Chesbrough dropped a harder truth: “The biggest barriers to successful open innovation are inside, not outside, the organization.”

He found that while companies became great at accessing external knowledge (Outside-In), they remained terrible at metabolizing it internally. The “Not Invented Here” syndrome didn’t die; it just went underground.

Reflecting on this, I realized that while we are often busy perfecting the commercial engagement models, we rarely apply the same rigor to the cultural engagement models.

Here are the four uncomfortable questions I keep asking myself—and I want you to ask your teams:

1. Can we admit that “smart” can live outside our walls? Chesbrough’s core premise is that “useful knowledge is widely distributed.” Can our people genuinely accept that? Or do we secretly believe that if we didn’t hire them, they can’t be that good?

2. Can we embrace shared ownership? I don’t mean “we tell them what to do, and they do it.” I mean true co-creation. Can we share the ownership of design, quality, and outcomes? If the product fails, do we blame “the vendor,” or do we accept we failed together?

3. Can our engineers follow an external lead? This is a big one. Can your internal engineers work effectively when an embedded Product Owner (PO) from a partner company provides the direction? Or does ego get in the way?

4. Can we let them into the strategy room? Do we keep our partners as purely operational executors (coding machines), or can we involve their leaders in our mid-level strategic discussions?

Why this matters (The 15M€ Proof)

These aren’t hypothetical questions. They stem from my experience in the field.

I have seen what happens when you get this right. In environments where we established true strategic partnership, I have seen small external teams—sometimes just a few engineers from a partner company—deliver massive results.

I’m talking about delivering SIL3 safety products (projects costing 15M€+) with full autonomy. I’ve seen external teams combine local embedded resources with larger offshore centers to move mountains.

But this only happened because they were treated as partners, not vendors.

The Leadership Shift: From “Taskmaster” to “Enabler”

So, how do we bridge this gap? It starts on Day 1, with the signal you send to your team.

Too many projects start with a “Taskmaster” mindset: “I will ask the partner to do X, Y, and Z, and then I will test it to see if they messed up.” This sets a tone of distrust and micromanagement before the kickoff meeting even happens.

We need to flip the script.

If we have done our job correctly during selection—choosing a partner not just on price, but on tangible outcomes, proven testimonials, and a rigorous gap analysis of their capabilities—then we must treat them as the experts they are. Don’t start the project by listing tasks. Start in “Full Enablement Mode.”

Often, when our internal experts raise concerns—saying things like, “They don’t understand our domain,” or “It’s too complex to be done by external partners”—they aren’t trying to be difficult. They are protecting the product. They are identifying genuine risks.

As leaders, our job is not to dismiss those risks, but to convert them into requirements.

My challenge to you is simple: When your team identifies a reason why an engagement might fail, validate their expertise, but pivot the question. Ask them: “What would you need to ensure it SUCCEEDS?”

Do they need better documentation? A week of on-site workshops to transfer knowledge?

By asking this, you move the team from a defensive posture to a design posture. You aren’t forcing them to accept a bad situation; you are empowering them to design a good one.

Shift the conversation from why we can’t to how we will. That is the Fast Path.
